Water heater replacement is one of the most decision-heavy appliance swaps — tank vs. tankless, gas vs. electric, standard vs. heat pump — and each choice affects installed cost, energy bills, and useful life over the next 12–20 years. Getting the decision right up front is more important than shaving $200 off the install.
Total installed cost by type
For a straightforward like-for-like replacement in an existing utility closet or garage:
- Standard 40–50 gallon gas tank: $1,400–$2,400 installed. Most common replacement.
- Standard 40–50 gallon electric tank: $1,200–$2,000 installed.
- Standard 65–80 gallon electric tank: $1,600–$2,800 installed. Common in all-electric homes.
- High-efficiency (0.90+ UEF) gas tank: $1,900–$3,200 installed. Requires PVC venting and condensate drain.

What actually drives the installed price above the unit itself
The unit is often $500–$1,800 of the total. The other 40–70% is:
- Venting. Gas tanks vent through metal flue; conversion to power-vent or condensing (PVC) requires new venting ($300–$1,200).
- Gas line upgrade. Tankless units draw 3–5× the BTU of a tank; the existing 1/2" gas line often needs upsizing to 3/4" or 1" ($400–$1,500).
- Electrical. Heat pump water heaters need 240V/30A (usually available if replacing an existing electric tank). Electric tankless typically needs 2–3 dedicated 240V circuits and often a panel upgrade ($1,500–$4,000).
- Water lines. Some codes now require expansion tanks ($75–$200 installed) and thermostatic mixing valves ($150–$400).
- Permit. $75–$300 depending on jurisdiction.
- Removal and disposal. $75–$200 typically included.
- Pan and drain (in attic or living-space installs): $100–$300.
Tank vs. tankless — the honest tradeoff
Tankless advantages:
- Endless hot water (until you exceed flow rating).
- 20–30% energy savings on gas, 8–14% on electric (offset by higher upfront).
- 20-year expected life vs. 10–12 for tanks.
- Smaller footprint.
Tankless drawbacks:
- 2–3× the installed cost.
- Flow rate limits — a gas tankless typically supplies 5–8 GPM. Two showers + dishwasher can max it out.
- Cold-water sandwich effect (a brief cold slug between draws) unless a small buffer tank is added.
- Higher maintenance cost — annual descaling recommended in hard water areas ($150–$300).
- Requires larger gas line or major electrical upgrade.
When tankless makes sense: high-usage households, homes with hard-to-reach heater locations where the smaller footprint helps, or homes doing a whole-home gas retrofit anyway.
When to stick with a tank: most households replacing a tank in a 12–15 year cycle. The math for tankless payback rarely closes in under 8 years, and by then a heat pump alternative is compelling on the electric side.
Heat pump water heaters — the biggest efficiency jump
For homes without gas, or homes converting off gas, heat pump water heaters (HPWH) are the biggest efficiency upgrade available. They pull heat from surrounding air to heat water, reaching Energy Factor 3.0+ — meaning they use ~1/3 the electricity of a standard electric tank.
Real-world savings for a 4-person household: $200–$500/year vs. standard electric, or $75–$250/year vs. gas depending on local rates.
Drawbacks:
- Need to be located in an unconditioned or semi-conditioned space (they cool and dehumidify the room they're in). Not ideal for a small closet inside living space.
- Louder than a standard tank — 45–55 dB, roughly like a large refrigerator.
- Slower recovery than a standard electric or gas tank; sizing up to 80 gallons is often smart.
Federal 25C tax credit covers 30% of a HPWH up to $2,000 through 2032. Many utilities add $300–$800 rebates on top. Net cost after incentives is often comparable to a standard high-efficiency tank.
Sizing correctly
The most common installation mistake is undersizing. Rough targets:
- 1–2 people: 30–40 gallon tank, or 4–5 GPM tankless.
- 3–4 people: 40–50 gallon tank, or 5–7 GPM tankless.
- 5+ people: 50–80 gallon tank, or 7–10 GPM tankless (or two smaller units).
For heat pump water heaters, size up 10–20 gallons vs. what you'd choose for standard electric because recovery is slower.
Regional and climate factors
- Northeast, coastal California: 1.15–1.30× national on install labor.
- Southeast, Texas, Midwest: 0.90–1.00× national.
- Cold climates: heat pump water heaters lose some efficiency in unheated garages below 40°F — put them in a basement or utility room instead.
- Hard water regions (much of Midwest, Southwest): annual flushing extends tank life; softener or scale filter recommended ahead of tankless.
Signs you need a replacement (not a repair)
- Age over 10–12 years on a tank, 18+ on a tankless.
- Rusty water from hot taps only — tank is corroding internally.
- Puddle around the base — bottom seam is failing.
- Popping / rumbling — sediment buildup, efficiency dropping.
- Repeated pilot / element failures — age or venting problem.
DIY vs. hiring out
Water heater replacement involves gas plumbing, electrical, venting, and code compliance — it's not a friendly DIY. Even in states that allow homeowner installation, permit inspectors will fail improper work, and improper gas or venting work can be dangerous.
Reasonable DIY: flushing, replacing anode rods, replacing thermocouples on gas units, and swapping heating elements on electric units. Anything involving unit replacement should go to a licensed plumber.
Getting a good quote
Ask three plumbers for the same specification: unit make/model, gas line adjustments if any, venting, expansion tank/mixing valve, permit, and haul-away. Warranties are 6–12 years on the tank/heat exchanger and 1–3 years on labor. A quote missing any of these components is likely to generate a change order.
